Why Leadership Change Is Harder Than We Think: A Neuroscience Perspective
In a previous article, I argued that workplaces tend to become either islands of happiness or islands of toxicity, and that the deciding factor is usually the leader.
This naturally raises an important question: If leadership behaviour is so influential, can't leaders simply learn to change? The answer is yes—but change is often much harder than organisations assume.
One reason is that behavioural change is not merely a psychological process. It is also a biological one.
The Brain Is Designed for Survival, Not Change
Neuroscientist Joseph LeDoux argued that the brain is fundamentally organised around survival. From an evolutionary perspective, this makes perfect sense. Human beings constantly encounter situations that require rapid judgments and decisions. If every decision required extensive conscious thought, we would struggle to function effectively.
The brain therefore seeks efficiency. Repeated thoughts, emotions, reactions, and behaviours become encoded into neural pathways. Over time, these pathways become increasingly automatic. What initially requires conscious effort eventually becomes a default response.
This process is highly adaptive. It allows us to learn, develop expertise, and navigate complex environments efficiently. The challenge is that it also applies to leadership.
Why Insight Alone Rarely Creates Change
Many organisations invest heavily in leadership development programmes.
The underlying assumption is straightforward: if leaders understand a better way to lead, they will naturally begin doing it. Unfortunately, neuroscience suggests that awareness and behavioural change are not the same thing.
Daniel Kahneman's work demonstrated that much of human behaviour is governed by fast, automatic processes rather than deliberate reasoning. Under pressure, people frequently default to established patterns because those pathways are neurologically efficient.
This helps explain a common organisational phenomenon. A leader may genuinely embrace a new leadership model during training. They may fully understand concepts such as psychological safety, emotional intelligence, or servant leadership.
· But what happens when targets are missed?
· What happens when authority is challenged?
· What happens when a crisis emerges?
Under stress, people tend to revert to their most established patterns of thinking, feeling, and behaving. In many cases, stress reveals the underlying operating system.
The Attachment Connection
Attachment theory offers one explanation for why these patterns can be so persistent.
John Bowlby proposed that human beings are biologically predisposed to form attachment relationships, while Mary Ainsworth demonstrated how early experiences shape expectations about trust, dependency, safety, and authority.
These patterns are not fixed, nor do they determine destiny. However, they do create powerful tendencies that often remain surprisingly stable across life. Importantly, they tend to become most visible under conditions of stress.
Securely attached individuals generally find it easier to trust, collaborate, regulate emotion, maintain boundaries, and sustain relationships during periods of uncertainty.
Insecurely attached individuals are more likely to become reactive, defensive, controlling, avoidant, or conflict-oriented when pressure increases.
As organisations are fundamentally systems of relationships and power, these patterns can have profound consequences for leadership effectiveness and organisational culture.
Emotion Drives Decision-Making
Traditional leadership thinking often assumes that leadership is primarily a rational activity.
The work of neuroscientist Antonio Damasio challenged this assumption. Damasio demonstrated that emotion is not separate from decision-making but central to it, famously observing:
"We are not thinking machines that feel; we are feeling machines that think."
This insight has profound implications for leadership. The ability to regulate emotion, tolerate uncertainty, manage conflict, and sustain trust is not a "soft skill" sitting alongside leadership. It is part of leadership itself.
This is one reason Daniel Goleman's work on emotional intelligence became so influential. Goleman argued that self-awareness, emotional regulation, empathy, and relationship management are critical components of leadership effectiveness.
Leadership is therefore not merely about what leaders know, it is also about how they respond.
The Promise and Limits of Neuroplasticity
Fortunately, neuroscience offers encouraging news.
The brain remains capable of change throughout life. This capacity, known as neuroplasticity, allows new neural pathways to form and existing pathways to be strengthened, weakened, or reorganised.
Coaching, mentoring, reflection, corrective experiences, and psychotherapy can all contribute to meaningful personal development. However, neuroplasticity should not be confused with rapid transformation. Lasting behavioural change requires repetition, reinforcement, and time.
Leadership training, as important as it is, represents only one step in a much longer process. Training can create awareness, introduce new mental models, and encourage different behaviours. Yet awareness alone rarely produces consistent behavioural change under pressure.
Sustainable change requires repeated practice until new patterns become sufficiently established to compete with older, more familiar responses. Behavioural change is therefore both a psychological and a biological process, which helps explain why it often takes considerably longer than organisations anticipate.
What This Means for Organisations
The implications from attachment theory, neuroscience, and leadership research are significant. Leadership can be developed. People can grow. People can change. But not all leaders start from the same foundation.
If leadership behaviour under pressure tends to reveal deeply embedded patterns of thinking, feeling, and relating, then organisations should pay at least as much attention to leadership selection as they do to leadership development.
After 25 years in management consulting, I have repeatedly observed that the same team can perform dramatically differently under different leaders. What changes is often not capability, but the emotional and relational environment created by the person in charge.
As Edgar Schein observed:
"Culture and leadership are two sides of the same coin."
Leadership is not simply a collection of techniques. It is the expression of deeply embedded patterns of thinking, feeling, and relating. And that may explain why great leadership remains so rare.
